Marketing ROI Tracking Dashboard: Spend, Leads and Revenue by Channel in One Report
Google Analytics shows sessions and form fills. The ad platforms each claim credit for the same sale. The CRM knows which deals closed, but nobody has joined it to the spend. So the question 'which marketing actually pays?' still gets answered by opinion.
A marketing ROI tracking dashboard joins three things that normally live apart: what you spent on each channel, the leads it produced in Google Analytics 4, and the revenue those leads became in your CRM. Put together in Power BI, they give you cost per lead, cost per customer and return by channel, from the same numbers finance uses.
Lightray Solutions runs SEO and marketing work as well as BI, so the dashboard is built by someone who understands both the campaigns and the data model. Edward Pinela, MBA, does the build himself.
The first step is a free 30-minute strategy call. A dashboard build is quoted at a fixed price after a short discovery that checks your tracking, your CRM data and your spend sources.
“Great firm, they understood our company needs really quickly… their approach was very hands on…”

How do you set up ROI reporting and a dashboard?
In four steps, and the first two matter more than the dashboard. Fix the tracking so every lead carries its source. Make sure the CRM keeps that source when the lead becomes a deal. Load spend from each platform. Then build the report that joins spend, leads and revenue by channel and month, with the formulas agreed in writing.
Skipping the first two steps is why many ROI dashboards show confident numbers that nobody believes. A dashboard can only report the source of a sale if that source was captured at the first click and carried into the CRM.
Which metrics belong on a marketing ROI dashboard?
Six cover most businesses: cost per lead, cost per acquisition, revenue by channel, return on investment, return on ad spend and the lead-to-customer rate. Each needs a written formula and an agreed source, because 'revenue' in the ad platform and revenue in your CRM are rarely the same number.
Return on investment here means the revenue or gross profit attributed to a channel, minus what the channel cost, divided by what it cost. Using gross profit instead of revenue gives a stricter, more honest figure, and the dashboard labels which one it shows. The table lists each metric with its formula and data source.
| Metric | Formula | Where the data comes from |
|---|---|---|
| Cost per lead | Channel spend ÷ leads from that channel | Ad platforms and invoices for spend; GA4 key events or CRM for leads |
| Cost per acquisition | Channel spend ÷ new customers from that channel | Spend sources; CRM closed-won deals with the original lead source |
| Revenue by channel | Sum of closed revenue by original lead source | CRM, reconciled to accounting where possible |
| Marketing ROI | (Attributed revenue or gross profit − channel cost) ÷ channel cost | CRM revenue, accounting margin, all channel costs including fees and tools |
| Return on ad spend | Attributed revenue ÷ ad spend | CRM revenue; ad platform spend only |
| Lead-to-customer rate | New customers ÷ leads, by channel | CRM lead and opportunity history |
What tracking does a marketing ROI dashboard need?
Two pieces of discipline in Google Analytics 4. First, the actions that matter, such as a form submission or a booked call, are marked as key events, which Google defines as actions particularly important to the success of your business. Second, every campaign link carries consistent UTM parameters, the tags that tell Analytics where a visit came from.
Google's own guidance is to always use utm_source, utm_medium and utm_campaign, and it notes that values are case sensitive: 'google' and 'Google' are counted as two different sources. A one-page naming convention, agreed before the build, prevents the most common reason channel totals never add up.
Getting GA4 data into Power BI is straightforward: Microsoft's Google Analytics connector supports GA4 through the Google Analytics Data API, and for larger sites the free BigQuery export sends raw events, up to 1 million a day on a standard property.
Can an ROI dashboard track SEO, not just paid ads?
Yes, and it should, because SEO costs are easy to overlook next to ad invoices. Organic leads are attributed by source and landing page in GA4 and carried into the CRM like any other lead; the cost side is your SEO fees, content and tools, entered monthly. The result is cost per lead for SEO beside paid search.
That comparison is where marketing and BI meet. Lightray also runs SEO services and search engine marketing, and a dashboard like this is how that work gets judged on leads and revenue rather than clicks. If you only need GA4 reporting without CRM revenue, Google Analytics dashboard creation is the lighter option.
What does a marketing ROI dashboard cost?
A build is a fixed-price project quoted after discovery; the price depends mostly on how many spend sources and CRM objects are involved and how much tracking needs fixing first. Later changes, such as a new channel or a new campaign naming convention, can run on Power BI Flex Support, from $2,500 for 20 hours, with hours that never expire.
The dashboard is built in Power BI, so the Power BI guarantee applies to the build: if you don't like working with us within the first 4 hours, you get your money back. It is a guarantee about working with us, not about your campaign results, which no honest report can promise.

Frequently asked questions
Why not just use the ROI figures in Google Ads or GA4?
Each platform reports conversions it can see, often online and often claiming credit for the same sale. Most B2B and service revenue closes later, in your CRM. Joining CRM revenue to spend from every channel gives one figure per channel that finance will recognize.
Which attribution model does the dashboard use?
Usually first touch, from the original lead source the CRM stores, because it is simple and auditable. Where your data supports it, a last-touch or blended view can sit beside it. The model is agreed and written on the report, so nobody compares two different definitions.
Our UTM tags are a mess. Can past data be saved?
Partly. Inconsistent values, such as Facebook and facebook, can be mapped to one channel in the model, which rescues much of the history. Leads that arrived with no source at all cannot be recovered, so the naming convention starts on day one.
Which CRMs work with a marketing ROI dashboard?
Any CRM whose lead source and deal data can reach Power BI, directly or through scheduled exports, including Salesforce, HubSpot and Dynamics 365. Discovery checks that the original source survives lead conversion, which is the most common gap.
