Q4 Dashboard Preparation: See the Quarter While You Can Still Change It
By the time October's numbers are closed, a third of the quarter is already gone. The reports that matter in Q4 are the ones that show, every Monday, whether you are on pace and what is left to win.
Q4 dashboard preparation means getting your Power BI reports ready to steer the fourth quarter while it is still open: week-by-week pacing against target, the pipeline that has to close by December 31, and sales and stock through the holiday peak. Lightray Solutions does this remotely, and Edward Pinela, MBA, builds every report himself.
Most Q4 work fits into two to four weeks of October. Fixes and additions to reports you already have run on Power BI Flex Support hours, from $2,500 for 20 hours; a new pacing dashboard is quoted at a fixed price after a short discovery. What should a Q4 dashboard show each week?
Four things, refreshed at least weekly: quarter-to-date results against target and against the same weeks last year; the pace needed in the remaining weeks to make the number; open pipeline by stage and expected close date; and, for anyone selling physical goods, stock on hand against the holiday forecast. Everything else can wait for January.
- Pacing. Quarter-to-date revenue, units or bookings against target, plus the weekly run rate required from here to finish on plan. DAX has a quarter-to-date function, TOTALQTD, so the figure resets itself when the quarter turns.
- Pipeline coverage. Opportunities expected to close this quarter divided by the remaining gap to target, by rep and region, with deals whose close date has slipped more than once flagged for review.
- Holiday peak. Daily sales by channel and store, sell-through on the lines you bought deep for the season, and days of cover on the top sellers before the busiest weekends.
- Quarter-close readiness. Unbilled work, orders that must ship to count this year, and receivables worth chasing before December 31.
How is Q4 dashboard preparation different from year-end reporting?
Q4 preparation looks forward while the quarter is open; year-end reporting looks back once the books are closed. In October and November the useful question is whether you will make the number and where to push. In January it becomes what the full year was, reconciled to the ledger. Both run on the same model, so one feeds the other.
That is why we build them in order. The pacing pages come first, because they are worth the most in the weeks before Thanksgiving, which falls on November 26 this year. The year-end business intelligence reporting set, with the annual summary and board pack, is the next step on the same data once December closes. If next year's targets don't exist yet, budget planning BI consulting gets them into the model before January 1.
What if our fiscal quarter doesn't match the calendar?
Then the model follows your calendar, not the other way round. Some companies close their fourth quarter in June or September, and many retailers report on the 4-5-4 calendar, which the National Retail Federation describes as splitting each quarter into months of four, five and four weeks so holidays line up from year to year.
Microsoft now recommends calendar-based time intelligence for this. Its documentation lists retail calendars with 445, 454 and 544 patterns among those supported, along with week-level functions such as week-to-date totals, which is what you want when comparing Black Friday week with the same week last year rather than with the same date. The feature is still in preview, so where a client prefers generally available features only, we build the same comparisons on a classic date table with week columns.
How does a Q4 engagement run?
Quickly and in a fixed order, because each week of delay is a week of the quarter you can no longer steer. The table shows a typical October schedule; the written scope after discovery puts real dates against each step, and your team's time is about two hours in the first week and an hour a week after that.
| When | Step | What you get |
|---|---|---|
| Week 1 of October | Discovery by screen share | The Q4 questions agreed, data sources checked, a fixed quote |
| Weeks 1-2 | Targets and definitions | Q4 targets loaded by week; agreed meaning of bookings, revenue and pipeline stages |
| Weeks 2-3 | Build and test | Pacing, pipeline and peak-season pages tied to your system totals |
| Weeks 3-4 | Rollout | The weekly sales or operations meeting run from the report, with a phone layout for owners |
| December | Hand-off to year-end | The same model extended for the year-end report set |
What does Q4 dashboard preparation cost?
Where reports exist and need fixing, extending or speeding up, Flex Support covers it: 20 hours for $2,500, billed at $100 to $125 an hour, and whatever is left carries into the year-end work, because the hours never expire. A new pacing dashboard on one sales system and one accounting system is a fixed-price project, quoted in writing after discovery.

Frequently asked questions
Is October too late to start?
No, as long as discovery happens in the first half of the month. The pacing pages use data you already have, and they pay off most in November and December. Starting in late November still helps; the scope simply narrows to the two or three pages that matter for the last weeks.
Where do the targets come from if our budget isn't in Power BI?
From wherever they live now, usually a spreadsheet. We load the Q4 targets by week or month and by team, and spread monthly figures across weeks so pacing is fair to a five-week month. A full budget model for next year can follow as separate work.
Which systems can the dashboard read?
Typically a CRM such as Salesforce or HubSpot for pipeline, the accounting system for invoiced revenue, and a point of sale or e-commerce platform for daily sales. Discovery confirms the connection route for each and how often it can refresh.
How does remote delivery work in our busiest quarter?
Short video sessions with a shared screen, scheduled around your calendar, and the build happens inside your own Microsoft tenant. Nobody travels, no data leaves your environment, and reviews can be recorded for managers who miss them.
You Won’t Get Handed Off to Junior Staff.
At most consulting firms, the senior person who sold you shows up for the kickoff — then you get handed to a team of juniors learning on your dime. That’s not how we work.
