Budget Planning BI Consulting: Your Budget and Actuals in One Power BI Model

The budget lives in a workbook with forty tabs, actuals arrive as a ledger export, and every month someone spends two days lining them up. By the time the variance report is ready, the month it explains is long gone.

Budget planning BI consulting puts your budget and your actual results into the same Power BI model, so budget vs actual by department and month refreshes with the books instead of being rebuilt by hand. Lightray Solutions also adds driver-based forecasts and quick reforecasts on top. Edward Pinela, MBA, does the modelling himself, remotely.

A budget model on one accounting system is quoted at a fixed price after a short discovery. If you already run Power BI and need the budget added, Power BI Flex Support starts from $2,500 for 20 hours. The way in is a free 30-minute strategy call, and you get a reply within 4 business hours.

Why move the budget out of Excel and into Power BI?

Because a budget only earns its keep when it is compared with what actually happened, and in Excel that comparison is rebuilt every month. In a Power BI model the budget and the ledger sit side by side, mapped once, so budget vs actual updates with each close and every manager sees their own lines without waiting for finance.

Excel stays where it is good. Many finance teams still draft the budget in a spreadsheet they control, and that is fine: the model reads the file rather than someone copying numbers out of it, and the approved version is locked once it is signed off.

How does budget vs actual work when the budget is monthly and actuals are daily?

Budgets are usually set by month and by department or account group, while actuals post by day and by account. Microsoft's modelling guidance covers exactly this case: store each budget period as its first date, relate it to the date table, and write measures that show nothing, or a fair share, below the level the budget was set at.

Done that way, a department head who drills into a single week doesn't see the whole monthly budget sitting on the 1st. The account mapping, which ledger accounts roll up into which budget line, is agreed in writing and owned by your controller, so the model and the finance team mean the same thing by 'marketing spend'.

What is a driver-based forecast?

A forecast built from the few operating numbers that move the money, such as headcount, units sold, billable hours or average price, instead of a figure typed into every cell. Change a driver and revenue, payroll and margin recalculate. It makes a budget easier to defend in review and much faster to revise when the year doesn't follow the plan.

  • Revenue drivers. Volume times price by product line or customer group, with seasonality taken from two or three years of your own history.
  • People costs. Planned headcount by department and start month times loaded cost, so a delayed hire shows up in the forecast the day it is decided.
  • Scenarios. A base case alongside a cautious and an ambitious version, compared on one page with what-if parameters in Power BI rather than three copies of a workbook.
  • Reforecasts. Actuals for closed months plus the forecast for the rest of the year, refreshed monthly or quarterly, with the original budget kept as the baseline.

When should budget season work start?

Ideally before the first draft is written, so whoever prepares it can see two years of actuals by department and month. For a calendar-year company that means September or October. Starting later still works: the approved budget is loaded in December and budget vs actual runs from the first January close. The table shows a typical schedule.

What does it cost, and what isn't included?

One company on one accounting system is a fixed-price project; several entities, intercompany eliminations or a revenue forecast drawn from the CRM make it larger, and the written quote says so before you commit. Changes to an existing model run on Flex Support hours at $100 to $125 an hour, and unused hours never expire.

As with all our Power BI work, if after the first 4 hours you decide you don't like working with us, your money comes back. This is reporting and modelling work, not accounting, tax or audit advice: your controller or CPA sets the assumptions and the accounting treatment, and the model reflects their decisions. Edward has spent 20+ years and 200+ projects close to owners and finance teams, and Google reviewers rate Lightray 4.9★.

Frequently asked questions

Can department heads enter their own budget lines?

Yes, usually through one Excel or SharePoint template per department that the model reads on refresh. Power BI is a reporting tool rather than a data-entry system, so entry stays in a familiar file and the approved version is locked once signed off.

Do we need a new planning tool or accounting system?

No. The model reads the accounting system you already use, for example QuickBooks Online or NetSuite, and the budget wherever it lives today. If you adopt a dedicated planning tool later, its output can feed the same reports.

How long does it take?

Three to six weeks for one company with one accounting system, depending mostly on how clean the account mapping is. Several entities or a CRM-driven revenue forecast add time, and the quote says how much before you commit.

How is confidential salary data handled?

Payroll can sit at department level in the shared model, with individual salaries kept in a restricted table or left in the HR system. Row-level security limits each manager to their own department, and data handling is agreed in writing before any file is shared.
