Executive Dashboard Design: One Screen That Shows Leadership Where the Business Stands
Your leadership meeting starts with twenty minutes of arguing about whose numbers are right. An executive dashboard fixes that: a short list of agreed KPIs, each shown against target and last year, on one page every leader can read before the meeting starts.
Executive dashboard design means deciding which few numbers tell leadership how the business is doing, defining each one precisely, and laying them out so the answer is visible at a glance: current value, target, trend and what changed. Lightray Solutions designs and builds executive dashboards, usually in Power BI, with Edward Pinela, MBA, working directly with your leadership team.
An executive dashboard is not a smaller copy of every operational report. It is a different product for a different reader, and most of the work happens before anything is built.
Because the effort depends on how many systems feed the page, each project is quoted in writing rather than from a price list. It starts with a free 30-minute strategy call with Edward, requested through the form below or by phone; he replies within 4 business hours to agree a time.
Why do most executive dashboards go unused?
They usually fail for one of three reasons. They show too much, so a leader hunts for the number that matters. They show numbers without context, so revenue appears with no target or prior period beside it. Or definitions differ, so the CFO and the sales leader calculate gross margin differently and the meeting becomes a reconciliation.
Good design removes all three problems before a single chart is drawn.
How do you choose the KPIs for an executive dashboard?
We run a short working session with the people who will use the dashboard. We ask which decisions they make each week and each month, and what they would want to know before making them. From that list we keep only the measures that pass four tests:
- It drives a decision. If a number moving would not change what anyone does, it belongs on a detail page, not the executive view.
- It has an owner. Someone on the leadership team is accountable for it.
- It has a comparison. Budget, plan, prior year or prior period, so the reader can tell good from bad without asking.
- It has one written definition. Source system, filters and timing, agreed with finance before it goes on the page.
What does an executive dashboard show, role by role?
One shared summary page for the whole leadership team, with role pages behind it, works better than a separate dashboard per executive. Everyone looks at the same revenue figure, and each leader can drill into their own area. Most organizations end up with 5 to 10 measures on the main page.
The table below shows typical starting points; your own list comes out of the working session.
| Role | Questions they ask | Typical measures |
|---|---|---|
| CEO or owner | Are we growing profitably, and where are we off plan? | Revenue vs. budget, gross margin, net profit, cash position, largest variances |
| CFO or finance lead | Will we hit the forecast, and is cash healthy? | Actual vs. forecast, operating expenses vs. budget, days sales outstanding, cash runway |
| COO or operations lead | Are we delivering on time and within cost? | On-time delivery, backlog, utilization or capacity, cost per unit or per job |
| Sales or revenue lead | Will the pipeline cover next quarter's target? | Pipeline coverage, win rate, average deal size, bookings vs. quota |
| Board or owners | How are we trending across the year? | Rolling 12-month revenue and margin, year-over-year growth, key risks |
How is the dashboard designed for busy readers?
The layout follows the order a leader reads: headline measures across the top, each with its variance to target, then trends, then the breakdowns that explain a variance. We leave out decoration that makes a page look impressive but slower to read.
- Variance, not just values. Each measure shows the gap to target and to prior year, so the page answers "are we on track" without mental arithmetic.
- Drill-through for the why. A leader who sees margin slipping can click through to the region, product or customer driving it.
- Phone layouts. Power BI lets us create a mobile-optimized view of each page, which the Power BI mobile app shows automatically when the phone is held upright.
- Threshold alerts. When headline measures are pinned to a Power BI dashboard as cards, KPIs or gauges, each leader can set a data alert that notifies them when a value crosses a limit after a refresh.
- Scheduled delivery. An email subscription can send a snapshot of the page to the leadership team on a schedule, such as every Monday morning, with a link back to the live report.
- Honest freshness. Most executive measures come from finance and CRM systems that update daily, so we refresh on a schedule that matches the source and show the last refresh time on the page, rather than promise real time the data cannot support.
How does an executive dashboard project run?
In four stages: a KPI working session, a layout prototype, the data build, and rollout. The project is weighted toward the front, because agreeing on the measures is harder than building the page, and a sketch reviewed early is far cheaper to change than a finished report. Each stage is signed off before the next begins.
- 1. KPI working session. With the leadership team, to agree the measures, owners, targets and definitions.
- 2. Layout prototype. A mock-up of the page with sample figures, reviewed before any data work, because moving boxes on a sketch is cheaper than rebuilding a report.
- 3. Data and build. Source systems connected, the model and measures built, and every figure reconciled with the numbers finance reports today.
- 4. Rollout. Mobile layouts, alerts and subscriptions set up, a short walkthrough for each leader, and adjustments once the dashboard has been used in real meetings.
When is an executive dashboard not the right next step?
If leadership cannot yet agree what the targets are, a dashboard will display the disagreement rather than resolve it. That decision is yours. If the numbers are not trusted in the source systems, for example the CRM pipeline is not kept current, fix that process first or the dashboard will simply show bad data more clearly.
And if the data lives in several systems that do not share customer or product codes, the reliable fix is a data warehouse underneath the dashboard.

Why work with Lightray Solutions on executive dashboards?
Executive dashboards are as much a business problem as a technical one. Edward Pinela, MBA, runs the KPI session himself and builds the dashboard himself, so the person who heard what your CFO needs is the same person who writes the measure. His 20+ years of experience and 200+ delivered projects stand behind that, as does Lightray's 4.9★ Google rating.
There are no long-term contracts, you hear back within 4 business hours, and the work is delivered remotely, including the leadership KPI workshop, which runs well over video with a shared screen.

Frequently asked questions
How many KPIs should an executive dashboard have?
Usually 5 to 10 on the main page. Beyond that, the page stops answering the question at a glance. Supporting measures go on drill-through pages that leaders open when a headline number needs explaining.
Can each executive see a different view?
Yes. One shared summary page keeps everyone on the same numbers, and role pages behind it cover finance, operations or sales in depth. Where some figures are confidential, row-level security limits what each person can see from the same model.
Does the dashboard update in real time?
It updates as often as the source data and your license allow. Scheduled refresh in Power BI runs up to 8 times a day with Pro and up to 48 times a day with Premium Per User or Fabric capacity. For most executive measures, daily or a few times a day is right, and the page shows when it was last refreshed.
What does an executive dashboard cost, and how long does it take?
Both depend on the number of source systems, the condition of the data, the number of role pages, and whether security is needed. You receive a written, itemized scope and timeline after the free strategy call, before any work starts. The KPI session and layout prototype come first, so leaders see the page before the data build.
What do you need from our leadership team, and is the work remote?
Leadership time for one KPI working session, a finance contact to confirm definitions, and read access to the source systems, granted and revocable by your own administrator. Everything is remote: the KPI workshop runs by video call and the build happens in your own Power BI tenant.
