Manufacturing KPI Tracking System: OEE, Yield and On-Time Delivery on One Screen

Production meetings still start with someone reading numbers off a whiteboard or a spreadsheet updated last night. The fix is less about new software than about agreeing what to measure, capturing it once, and refreshing it on a cadence the floor can act on.

A manufacturing KPI tracking system is three things working together: agreed definitions for each metric, a reliable way to capture shop-floor events, and a report that refreshes often enough to change decisions during the shift or the week. Lightray Solutions builds them in Power BI on top of the ERP, MES and spreadsheets you already run, so there is no new production system to buy. Edward Pinela, MBA, does the work himself, remotely.

Builds are quoted at a fixed price after a short discovery that maps each KPI to its source. Later changes can run on Power BI Flex Support, from $2,500 for 20 hours at $100 to $125 an hour, and those hours never expire. The first step is a free 30-minute strategy call; you hear back within 4 business hours.

Which manufacturing KPIs are worth tracking first?

Start with six that most plants can calculate from data they already hold: OEE, first-pass yield, scrap rate, on-time delivery, cycle time and schedule attainment. Each needs a written definition before anything is built, because on-time delivery measured against the promise date and against the customer's request date gives two different numbers, and both get quoted in meetings.

OEE (overall equipment effectiveness) deserves a note. Availability is run time over planned production time; performance is ideal cycle time multiplied by total count, over run time; quality is good count over total count. Multiplying the three into one percentage hides which loss is driving it, so the report shows all three beside the headline figure.

Six manufacturing KPIs: formula, usual source and a workable refresh
KPIHow it's calculatedWhere the data usually comes fromTypical refresh
OEEAvailability × performance × qualityDowntime log or machine states, ideal cycle times, good and total countsHourly or per shift

How does shop-floor data get into the report?

By three routes, and most plants use more than one. Systems that already record events, such as the ERP or an MES, are connected directly. Where operators write things down today, a simple tablet screen replaces the clipboard. Machine signals come last, read from whatever historian or gateway already stores them. Lightray connects to data; it doesn't wire machines.

  • ERP and MES connections. Work orders, routings, scrap transactions and shipments, read through Power BI's connectors or an on-premises data gateway for databases inside your network.
  • Manual entry, captured once. Downtime reasons, first-article checks and counts from machines with no network. A Power Apps canvas app runs in a browser or on a phone or tablet and saves to SharePoint or Dataverse; Microsoft Forms covers simple checklists. Reasons come from a pick-list, so they can be totalled.
  • Machine data. Where a historian, SCADA system or IoT platform already stores cycle counts and machine states, the model reads from it. Installing sensors or PLC hardware is a controls integrator's job, and we'll tell you so.

How often should manufacturing KPIs refresh?

As often as someone will act on them, and no more. Microsoft documents up to 8 scheduled refreshes a day on Power BI Pro and up to 48 on Premium Per User or Fabric capacity. That covers per-shift and hourly views. A second-by-second andon board on the line is a different tool, and it usually belongs in the MES.

Most plants settle on an hourly or per-shift view for supervisors, a daily view for the plant manager and a weekly roll-up for leadership, all from one model, so the scrap figure a supervisor sees is the same one the owner sees on Friday.

Should you build KPI tracking or buy an MES?

Buy an MES when you need software to run production: dispatch work orders, enforce routings, record lot genealogy for traceability, or satisfy a customer's compliance demands. Build a KPI layer in Power BI when production already runs on an ERP plus paper or spreadsheets, and the problem is seeing the numbers rather than controlling the process.

The two aren't exclusive. A plant that buys an MES later keeps the Power BI model and swaps the source, and the KPI definitions agreed now become requirements for the MES selection. Smaller shops starting from QuickBooks or an entry-level ERP should read Power BI for small manufacturers; plants in the region can see Southern California manufacturing analytics.

How does a KPI tracking project run?

In four stages, all remote: a definition session with production, quality and finance; a source map showing where every number comes from; the build, reconciled against the figures your people report today; and rollout to the screens, tablets and phones that will actually show it. Each stage is agreed before the next starts.

Power BI projects come with a simple exit: decide within the first 4 hours that working with us isn't for you, and your money comes back. Frequently asked questions

Can it pull data from our ERP?

Usually, yes. Power BI connects to most ERP databases and cloud ERPs directly or through an on-premises data gateway. Older systems sometimes only export files; a scheduled export into a SharePoint folder then works as the source. Discovery confirms which route your system supports before you get a quote.

Is the data real time?

Not in the strict sense. Scheduled refresh runs up to 8 times a day on Pro and up to 48 on Premium Per User or Fabric capacity, which suits per-shift and hourly tracking. Second-by-second machine status belongs on an andon or MES screen, and the report can link to it.

Do you install sensors on our machines?

No. Lightray works with data that already exists in your systems or that people can enter on a tablet. If machines need networking, a controls integrator does that part; once the data lands in a historian or database, it can feed the model.

What do you need from us to start?

A list of the numbers you report today and who owns them, read access to the ERP or MES granted by your administrator, and a production lead who can confirm definitions. Everything runs over video and inside your own Microsoft tenant.
